Αναρωτιόμαστε ακαριαία: </span><i><span data-contrast="auto">«Αμφισβητείται η επάρκειά μου;»</span></i><span data-contrast="auto">, </span><i><span data-contrast="auto">«Είμαι ακόμα μέλος της ομάδας;»</span></i><span data-contrast="auto">, </span><i><span data-contrast="auto">«Συμμετέχω σε αυτή τη συζήτηση ή απλώς μου επιτίθενται;»</span></i><span data-contrast="auto">. Αυτές οι ανησυχίες, που περιγράφονται αναλυτικά στο μοντέλο SCARF, εξηγούν γιατί ακόμη και η πιο καλοπροαίρετη παρατήρηση μπορεί να πυροδοτήσει αμυντική στάση. Μόλις ο εγκέφαλος νιώσει απειλή, «κλειδώνει». Σταματάει να μαθαίνει και αρχίζει να ψάχνει δικαιολογίες, να απολογείται ή να αποσύρεται. Οι περισσότεροι οργανισμοί επενδύουν στο να διδάξουν στους managers πώς να είναι ευγενικοί ή “ισορροπημένοι” όταν δίνουν feedback. Οι ετήσιες ή εξαμηνιαίες αξιολογήσεις προσπαθούν να στριμώξουν παρατηρήσεις μηνών σε μία μόνο συζήτηση, μετατρέποντας το  σε &#8220;νεκροψία” του παρελθόντος αντί για οδηγό για το μέλλον. Επειδή αυτές οι στιγμές συνδέονται με βαθμολογίες και αμοιβές, οι εργαζόμενοι τις αντιμετωπίζουν ως «ετυμηγορίες». Με τον καιρό, προσαρμόζονται και μαθαίνουν να διαχειρίζονται τις εντυπώσεις, να αποφεύγουν το ρίσκο και να εστιάζουν σε ό,τι θα αξιολογηθεί και όχι σε ό,τι όντως θα βελτίωνε την απόδοσή τους.
